If this isn't done then hundreds of designs could be sewn onto fabric looking terrible and in some cases unrecognisable, not only meaning that the customers don't get their products but also that thread and employee time are wasted.

After the checks to ensure the digitising went well are carried out the digitised design can be transferred to a machine ready to be sewn onto the fabric. Any designs that have been warped during digitising will need to be processed by hand to be returned to their original state. Next for the sewing machine comes the process of reading the image and the pattern that was formulated from it. The way these patterns are put together sometimes means that the design doesn't look anything like it should do until it's finished, due to the layers of thread and different shaped and colours that need to coincide. Because the pattern was derived from the original image you can rest assured that it looks perfect at the end.

The only interruption in the process comes when the colour of threads or the strength of needles need to be changed by a human, rather than by the machine itself. As a result, customers usually have to wait between one and two days for their designs to be sewn on from when their image reached the embroidery company's manufacturer. Each design only needs to be digitised once because it gets stored on the memories of both the sewing machine and the computer, making multiple copies of one design very easy to process. As a result, the time taken to embroider the same image on a whole boxful of garments is considerably less than it is for even just half a box of different designs.

A strong incentive is thus created not only for a distributor to recruit more distributors for their downline, but also to train them to move products as well. Thus a successful distributor will want to duplicate their success by teaching their downline members how to be successful. By making their downline members successful, they make themselves more successful.

In this commitment to Lean, we started with 6S, an acronym for: Safety, Sort, Simplify, Shine, Standardize and Sustain.

Beginning with 6S practices made sense for a number of reasons. It was obvious the old way of approaching business practices was outdated. Our production levels had plateaued and there was obvious waste all around us, but the culture of the employees was not such that change would happen on its own. There was a veteran work force that had been doing it the same way for years, and they werent about to change, because in their view it wasnt broken. 6S provided the visible change we needed to help jumpstart a revamped culture throughout the foundry.

We began implementing 6S by dividing the foundry into ten sections. In each section we did an introduction class on Lean Manufacturing and 6S, basically subscribing to a train-do model. Within a week of the class, each member would actively participate in a kaizen event. In some cases we did the same section multiple times in order to achieve the desired results. All of the foundry employees took part in at least one event.

An additional step of our Lean journey commenced with the understanding of Autonomous Maintenance. Autonomous maintenance is the initial standard in Total Productive Maintenance or TPM. TPM is a proactive approach that essentially looks to reduce inventory (spare parts) and catastrophic failures by preventative measures.

Going forward we will continue our 6S and autonomous maintenance efforts while we perform Value Stream Mapping (VSM) of our processes. VSM is the series of processes that directly create value for the external customer by streamlining our work flows. We will do this to identify waste, bottlenecks, safety concerns and communication breakdowns.

Even though much of the process uses machinery, it is absolutely essential for this monitoring from humans, or there could be so many poorly digitised designs embroidered onto fabric and sent out to very unhappy customers.

The image transfer to the sewing machine comes after the human checks for any errors in the digitisation process and this is the first stage in getting the design embroidered. The worker will need to manually change any images that did get altered in the digitising process, so that they appear the same on the garment once embroidered as they did when sent in by the customer. The pattern which was put together by the computer is then sent along with the design to the sewing machine. Until almost the very last moment the embroidered design often doesn't look anything like the original image, due to the different layers of colour and the way that the thread must be applied. Often there are a few small details added at the end which tie the whole picture or text together to make it look perfect.

Fabric, colours and designs always vary, which means that occasionally a human will need to intervene in the process to change needles and threadsThis does slow down the embroidery process a little, meaning that most designs take between 24 and 48 hours to complete to the stage that they are ready to be sent back to the customer. Once one image has been digitised it doesn't need to go through the process again because it will have been stored onto the computer and the pattern onto the sewing machine so it can be used again. In fact, processing 100 baseball caps with one logo would take less time than processing 20 each with a different one.

So there we have it, the processes involved in embroidering clothing singularly, in batches or for mass production using computer technology. Since this technology has been developed the processing time for embroidered clothing has more than halved and the industry has begun to boom.
